Companies like Salesforce charge a lot of money for software. But they also charge even more money to help businesses set up and use that software — that's called "professional services." AI agents might soon do all of that setup and maintenance automatically. That would be great for businesses buying the software, but terrible for Salesforce's biggest revenue stream.
Enterprise SaaS companies have two business models: software licenses (ARR/subscriptions) and professional services (implementation, customization, support). Services are often more profitable and stickier. AI agents threaten to automate exactly what these services do: data migration, workflow configuration, integration, and ongoing optimization. Salesforce is trying to get ahead of this with "Agentforce" — selling the AI that would otherwise commoditize their services revenue. ServiceNow's core value proposition is automating workflow — which makes it both a potential AI disruptor and a target for disruption.

The Incumbent Dilemma

Salesforce is selling "Agentforce" — AI agents that do what Salesforce consultants do. This is smart defensively but creates a prisoner's dilemma: if Salesforce doesn't build it, a startup will. But building it cannibalizes the $30B partner ecosystem that sells Salesforce software. The platform may survive; the ecosystem may not.
